Case Study

SOKARA

Muscat, Oman
Sokara 7

How a fully remote pre-opening programme helped Sokara launch as a destination café in Muscat — and led to a second, on-site F&B consulting engagement.

The Vision

Sokara began as a family-driven venture, a café concept designed to showcase trendy, interactive desserts, with a flower shop integrated into the space. Located in Muscat, Oman, the concept brings both elements together in a seamless and cohesive environment.

From the beginning, the goal was to build a café experience that feels cohesive and intentional. The menu and overall atmosphere were all designed to work together, creating a space that is both menu-led and operationally efficient.

To bring this vision to life, the founder partnered with Harris·Aoki to develop and structure the menu offering. With the founder’s initial ideas and inspiration in place, the focus was on shaping them into a cohesive, brand-aligned concept that could be consistently delivered as part of the overall café experience.

The Challenge

Entering Muscat’s growing café market requires more than a strong concept. Today’s audience, a mix of local residents, expatriates, and international visitors, is highly design-aware, experience-driven, and quick to respond to new openings. In this environment, new concepts are expected to deliver both a strong visual identity and consistent execution from day one.

For Sokara, the challenge was to establish a clear market position while ensuring the concept could operate reliably on a daily basis. The menu, in particular, needed to stand out while remaining practical to execute under real service conditions.

Two key challenges shaped the initial phase of the project.

The first was menu development. The pastry and dessert offering needed to be visually distinctive and aligned with modern café trends, strong enough to position Sokara as a cafe destination. At the same time, the menu had to be operationally viable. While trend-driven desserts can be easily conceptualized, maintaining consistency, speed, and quality during daily service presents a more complex challenge. The objective was to strike the right balance between creativity and execution.

The second was the delivery model. The founder chose to partner with Harris·Aoki through a fully remote pre-opening engagement. Delivering a full restaurant consulting scope without on-site presence introduced an additional layer of complexity, requiring a highly structured approach to ensure clarity, alignment, and execution. All elements from menu development to kitchen operations had to be translated into detailed documentation and supported through guided working sessions, enabling the team to execute confidently on the ground.

Following launch, the strength of the initial dessert offering created early traction in the market, positioning Sokara as a destination café. This momentum introduced the next challenge: how to expand the concept beyond a focused dessert offering while maintaining the same level of quality and consistency. This led to a second phase of engagement centered on developing a breakfast and brunch menu, supported through on-site consulting, tasting, and team training.

Our Approach

The engagement with Sokara was structured as a phased partnership, designed to support the concept from initial launch through to expansion, while maintaining consistency in both quality and execution.

The first phase focused on building a strong operational foundation through a fully remote pre-opening programme. This included menu development, kitchen planning, and overall setup ensuring the concept could launch with clarity, consistency, and a well-defined identity, without the need for on-site support.

Following launch, the café gained strong early traction, validating the initial strategy and creating a clear opportunity for expansion. The engagement then progressed into a second phase, shifting from remote development to full on-site implementation.

The second phase focused on expanding the menu into breakfast and brunch, while refining kitchen operations in a live environment. Working directly with the Sokara team, the emphasis moved from development into execution, including in-person testing, real-time adjustments, and hands-on training.

Together, the two phases reflect a structured and scalable approach starting with a focused launch, then expanding the concept through controlled growth and on-the-ground implementation.

SERVICES PROVIDED

FIRST PROJECT - REMOTE PRE-OPENING CONSULTING

Menu Development

The project began with the creation of Sokara’s pastry and dessert menu, designed to establish a strong visual identity and position the café within Muscat’s competitive market. The menu was developed to balance creativity and presentation with operational practicality, ensuring that each item could be executed consistently during daily service.

Each menu item was supported by detailed recipes and standard operating procedures, providing clear guidance on preparation, portioning, and execution. This created a structured foundation for consistency, quality control, and scalability.

Guidance was provided on kitchen layout, station setup, and service flow to ensure the space could support the menu efficiently. The objective was to create a practical and organized environment that performs under real service conditions.

Recommendations were made on the equipment required to execute the menu effectively, aligning operational needs with trusted brands and durable, commercial-grade equipment built to perform reliably under daily service. The objective was to support stronger long-term value, ensuring that equipment investment translates into lasting operational performance.

Support was provided in identifying reliable suppliers and sourcing key ingredients, ensuring consistency in quality, availability, and cost control from the outset.

A clear visual direction was defined for all menu items, supported by plating guidelines to ensure consistency across the team and reinforce the brand identity.

A complete set of deliverables was provided, including detailed recipe SOPs with clear preparation methods, ingredient specifications, costing, and estimated allergen and nutritional information. Ongoing support was also maintained through online calls and group WhatsApp, allowing for real-time communication, troubleshooting, and guidance throughout the process.

SECOND PROJECT - ON-SITE CONSULTING ENGAGEMENT

Building on the momentum of the success of the initial menu launch, the founder made the decision to expand the offering into a breakfast and brunch menu. Having seen the impact of the first engagement, Harris·Aoki was re-engaged to support this next phase, this time through a more comprehensive, on-site collaboration focused on both development and execution.

Breakfast & Brunch Menu Development

The second phase centered on creating a complete breakfast and brunch offering that complements the existing dessert menu while strengthening Sokara’s position as a full-day café. The menu was carefully developed to align with the brand’s established identity, introducing a balanced selection of dishes suited to morning and midday service, while maintaining a strong emphasis on both visual appeal and operational practicality.

Operational & Setup Continuity

Core elements from the first phase, including kitchen workflow planning, equipment advisory, and supplier support, were carried forward and refined on-site to accommodate the expanded menu. This ensured operational consistency while adapting the setup to support increased demand and a broader offering.

On-Site Tasting & Menu Finalization

A key addition in this phase was the inclusion of in-person tasting sessions. Working directly within Sokara’s kitchen, dishes were tested, refined, and adjusted in real time to ensure that flavour, presentation, and execution met the required standard before launch.

Hands-On Staff Training

The engagement also included direct, hands-on training with the kitchen team, ensuring that all new menu items could be executed confidently and consistently as part of daily operations.

DELIVERABLES

Across both phases, Sokara received a complete operational toolkit, including detailed recipe SOPs with detailed preparation methods, costing, and estimated allergen and nutritional information. This was supported by plating guidelines, kitchen workflow planning, equipment recommendations, and supplier sourcing documentation.

Ongoing communication was maintained throughout via WhatsApp with the founder and head chef, allowing for real-time troubleshooting, guidance, and operational support. Together, these deliverables provide a structured foundation for consistency, efficiency, and long-term scalability.

RESULTS & IMPACT

Sokara established itself as a destination café in Muscat, with the dessert menu becoming a defining element of the brand, recognized for its strong presentation and consistent quality.

The café’s clear positioning and focused approach allowed it to build early traction in the market, creating a solid foundation for growth. This momentum supported the expansion of the concept into a breakfast and brunch offering, strengthening its position as a well-rounded, all-day café.

Following the engagement, Sokara shared a five-star Google review, reflecting their experience of working with Harris·Aoki.
